  • We start by building a clear picture of how the business is operating today and where execution is breaking down.   • Next, we design the operating system that matches your stage and goals. We translate strategy into an operating plan with clear priorities, ownership, and decision paths. We define the leadership rhythms that keep the team aligned, establish the communication structure that reduces noise, and build the metrics and reporting needed for confident decision-making. The goal is a system that is simple enough to use, strong enough to scale, and clear enough to reduce founder dependency.

    Deliverables

    • Quarterly operating plan and priority map

    • Role clarity and ownership model, including decision paths

    • Leadership cadence and meeting architecture, including agendas and norms

    • KPI framework with dashboard structure and reporting cadence

    • Cross-functional workflow standards for core workstreams

  • Then we put the system into action. I embed part-time with your team to roll out the cadence, support leaders as they shift how they operate, and remove friction in real time. We tighten cross-functional handoffs, establish repeatable workflows, and make reporting and accountability practical, not performative. This phase is focused on adoption and follow-through so the system becomes the way the company runs, not an initiative that fades.

  • Finally, we ensure the system lasts without ongoing dependence on me. We document how the operating system works, train leaders and managers to own the cadence and reporting, and clarify what “good” looks like so new hires and evolving teams can stay consistent. We also set a forward plan for continuous improvement, so the system strengthens over time instead of slipping back into reactive mode.
